How to Update a Key Result (KR) with Supporting Evidence

The purpose of this article is to guide users through the standardized process for updating Key Result (KR) / KPI Actual values, ensuring updates are accurate, supported by evidence, and aligned with governance expectations.

Key Results drive decision-making, performance tracking, and executive reporting. Allowing uncontrolled or undocumented updates can compromise data integrity and trust in dashboards. This process ensures that all KR updates are:
- Backed by verifiable evidence
- Reviewed and approved by the appropriate leadership and Enablement teams
- Consistently reflected across outcomes and dashboards
By enforcing this workflow, the organization maintains transparency, auditability, and confidence in performance data.

The objective of this process is to:
- Enable teams to propose KR/KPI Actual updates in a controlled manner
- Require alignment with ToT or Leader before submission
- Ensure all updates are reviewed and approved before becoming official
- Provide clear visual indicators (pending vs. approved) and notifications throughout the lifecycle
Prerequisites
Before submitting a Key Result (KR) or KPI Actual update, ensure the following prerequisites are met:
- You have edit access to the card you want to change and its associated Key Results
- The KR/KPI is already created and active on the Outcome card
- You have aligned with your ToT Leader or Deputy Leader on the proposed change
- You have supporting evidence available to justify the new Actual value
- The evidence file is ready for upload and does not exceed 25 MB

Overview
Key Result updates are managed from cards to ensure transparency, traceability, and governance. Any change to an Actual value requires:
- Alignment with the ToT / Deputy Leader
- Uploading supporting evidence
- Approval from the ToT Facilitator and Enablement team
Once approved, the updated value will automatically reflect across the Outcome card and all associated dashboards.
Where KR Updates Happen
KR updates are performed directly within the card, under the Key Results section shown below.

This is the only place where KR/KPI Actual values can be proposed for change.
Step-by-Step: Updating a KR / KPI Actual Value
Step 1: Click the Actual Field
- Navigate to a locked card
- Locate the Key Result you want to update.
- Click directly on the Actual value.
Step 2: Complete the Update Form
After clicking the Actual value, a form will open.
You must complete the following:
- New Proposed Key Result Value – Enter the updated Actual value
- Alignment Checkbox – Confirm alignment with your ToT or Deputy Leader
- Upload Document – Attach supporting evidence
What Counts as Evidence?
Supporting evidence can include emails, dashboard screenshots, reports, or tracking sheets.
The Key Result Details section helps confirm the formula before submission.
Step 3: Click Save & Upload
Once all fields are completed:
- Click Save & Upload

What Happens After Submission?
Pending State Indicator
After submission, a yellow warning icon appears next to the Actual value indicating the update is pending approval.
Approval Process
All KR updates follow a structured workflow:
- ToT Facilitator and Enablement team receive the request
- Evidence is reviewed and validated
- Update is approved or declined
Approved values publish to the Outcome card and dashboards
Email Notifications
Request Email Notification
When a KR update is submitted, an email is sent to the approver including the previous value, proposed value, evidence, and alignment confirmation.
Approval Email Notification
Once a decision is made, the requester receives an email confirming approval or rejection.
Actual Update History
Users can also track the full history of KR/KPI Actual update requests directly from the Sub-Target View Details panel. By opening the panel and selecting the Actual Update History tab, users can view important audit and approval details related to each request.
This history includes the proposed Actual value, previous value, approval status (approved, pending, or declined), uploaded evidence, and the reason provided if the request was not approved. Users can also see who submitted the request, the requested date, who reviewed the request, and the review date.
This provides complete transparency and traceability throughout the KR update approval lifecycle.
Summary
Before updating a KR, there are a few important things to remember. KR Actuals can only be updated from Impact KRs, and all updates require supporting evidence before submission. In addition, proper alignment must be established to ensure the KR is connected correctly within the organizational hierarchy. Please note that submitted updates will not immediately reflect on the platform and will only become visible after the approval process has been completed.
